A founder managing a team for the first time

The situation

A founder had grown their business from three to eleven people and was struggling to shift from doing the work to directing others. Two senior hires were underperforming and they weren't sure whether the issue was the hires or the way they were being managed.

The engagement

Four sessions focused on how they were setting expectations, giving feedback, and holding people accountable. The coach worked from actual examples — specific conversations and decisions — rather than general principles.

What shifted

By the close of the series, one hire was performing well under clearer expectations. The other had moved on — but the founder felt the decision was made deliberately rather than by default. They described the series as "finally having a framework that fits how I actually think."

A leadership team before a major restructure

A mid-sized Malaysian company was restructuring its management layer. Five department heads would take on broader remits. The CEO wanted them to develop a stronger shared sense of leadership culture before the changes took effect.

The engagement

Individual coaching sessions ran alongside three group workshops. Individual work focused on each person's readiness for the new role. Group sessions worked through how the team makes decisions, handles disagreement, and communicates across departments.

What shifted

The CEO reported that the restructure went more smoothly than expected. The leadership team entered it with shared language about how they'd work together. Two individuals said the individual sessions had directly shaped how they set up their expanded teams in the first month.

A senior manager at a crossroads

Reflective Coaching Session · Single engagement

The situation

A senior manager had been offered an internal promotion that came with significantly more visibility and a harder set of stakeholder relationships. They weren't sure if they wanted it, and weren't clear whether that uncertainty was rational or just anxiety.

The engagement

A single 90-minute session, preceded by a short intake conversation. The focus was on separating what they actually thought from what they felt they should think. No recommendation was made — the coach worked to surface the client's own perspective.

What shifted

The manager accepted the role. They described the session as helpful not because it gave them an answer, but because it made the question clearer. They said they had the answer already — they just hadn't been listening to it.
